Up in Smoke – Employee Theft Investigation

I recently concluded an employee theft investigation in one of my general merchandise stores. The last time I was in this store, I had noticed a customer who had been in and out of the store several times during the day.  At first, I thought he might have been a shoplifter because I never saw him buy anything.

I then thought differently as this man was awfully friendly with my store employees. I then began to suspect that there might be some employee theft going on. I started to review my recorded video of the cash registers for the last few days.

Over and over again I saw the man coming up to the register. He would speak with the employees, who would give him a few loose cigarettes out of a pack that was mostly hidden by the registers. Sometimes the man would hand over cash or sometimes it was something in a bag that I could not identify.

I then suspected that this was employee theft of our cigarettes.  I went out and did a physical count of the cigarettes in question and compared it to what our inventory should have been. We were several cartons short.

As it turned out, the employees were selling loose cigarettes to this man, who in turn, would sell the cigarettes (and other store merchandise) in the parking lot – splitting the cash with the employees. The cigarettes were, of course, stolen from our inventory.

Broken Trust, Broken Policies- Internal Theft

When an employee has their personal possessions taken, it is more than just that possession that is taken. An employee takes the losses personally. They feel victimized and they feel let down and betrayed. Internal theft is not just about stealing the company’s assets, but also any theft occurring inside your place of business.
An employee comes to work with an overall assumption that when they leave their belongings (coats, purses, cell phones) in a designated employee area, their belongings are protected and safe.
When something is stolen, they no longer feel that they are safe and that their employers are to blame for not maintaining that safety. The employees then take it upon themselves to protect their things.
This leads to broken trust and broken policies. Since the employee no longer trusts you, they will begin to stash their bags behind the POS where they can keep an eye on it, or take their cell phone on the floor.
Now you are faced with the internal theft, broken policies, and you are a short leap away from other employees seeing what is going on and they too will begin to make up their own rules of governance.
When you start to lose these controls, you open your doors even wider to other losses. You lose any camaraderie or employee good will as everyone is now deemed a suspect. You loose your control over the situation as it is now viewed as every man for himself, and you open yourself up to further theft.
If you cannot resolve the current employee theft investigation, it could be viewed as a lack of overall security, making you merchandise and cash free game.

Added Employee Benefit Package- Pre Employment Screening

With so many companies making it blatantly obvious that the employees are an after thought, pre employment screening is frequently viewed as another company hoop to be jumped through. Maybe it is time we talk to our potential employees about the benefits that they will get from undergoing the employee background checks.
As business owners and managers, we are all aware of the benefits from low turnover, so we really should be presenting pre employment screening in the same context that we do vacation time, insurance, or 401K opportunities. In other words, these are benefits to and for the employee, not just a protection for the company.  The more an employee feels like they are taken care of by the company, the longer they will want to stay and be engaged.
Make sure that they understand the effects of employee background checks, and more importantly the direct effect of not having them.
When you verify work history, you can discover large employment gaps or frequent job bouncing. Those employees can exhibit a serious lack of commitment to their job and their productivity. Not hiring those candidates help keep high employee morale as everyone is doing their share of the workload.
When you are validating education history, you are ensuring that other employees will not have to work double duty to compensate for the lied about skill and knowledge sets of a potential bad hire.
When you are able to weed out potentially dangerous or deceitful employees, you are creating a safer work environment for the employees who do make it past the initial screening.

Nordstrom’s is Leading The Way- Wardrobing Tags

A recent news story told the tale of how Nordstrom’s, one of the larger high end retail chains, made a very public statement about the changes they are making to their notoriously lenient return policy. These changes are specifically designed to discourage the all to common practice of wardrobing retail purchases.
Nordstrom’s announced that in an effort to combat wardrobing, they would be adding large black tags to their lines of security measures. These wardrobing tags are affixed to the front of a particular garment. Attached to this tag is a paper card of instructions on how to remove the tag. The instructions also state that without the tag still on, the garment cannot be returned.
The point that Nordstrom’s is trying to make is to stop the likelihood of a customer wearing the product only one time before returning it.
By having a wardrobing tags on the front of an outfit, the user will be less inclined to wear that particular item out in public. If they can’t wear it, they (in turn) will be less likely to buy the item in the first place.
It is just a matter of time before the customers who previously abused their liberal return policy are caught having to keep an item because they tore the wardrobing tags off and are now declined the refund.

Instructions Included- Alpha Shark Tag

Using the Alpha Shark Tag is an effective way to prevent “wardrobing” of your clothes. That means that customers have a decreased ability to purchase an item or entire outfit with the intention of wearing once and then returning the items. This is not designed to prevent shoplifting. This is designed specifically with wardrobing in mind.
This small, red plastic tag is tamper evident and eliminates the guesswork an employee has to do at the point of return. If the Alpha Shark Tag is still on and is 100% intact, the return is good.
The issue is in how to educate your customers so they know what they can and cannot do. The customers won’t have any idea what the tag is designed for. If they do not have any education, you can create customer issues. Legitimate customers may automatically take the tag off when they get home, not knowing that it needs to stay on. If they later change their mind and return the item, you wouldn’t want a declined return from a customer who honestly had not worn the item.
The easiest solution is to attach a hangtag to the pin of the Alpha Shark tag. The tag should have a copy of the store’s return policy on one side, and the removal instructions on the back. Alpha Security provides an example of such a tag to be used to avoid possible confusion and customer complaints.

Secure the Web Orders- Clothing Security Tags

One of the current shopping trends is to allow customers to place their orders on line, and then pick up the merchandise in the store. Some of these pick ups are merchandise that comes from the supply chain, while others come from existing store inventory. Either way, security tags on clothes need to be taken into consideration.
Here is where a decision needs to be made regarding the clothing security tags.
Do you remove the clothing security tags immediately, in an effort to expedite the customers wait (a big part of why they shopped on line to begin with)? If so, you run the risk of shoplifting or employee theft of readily accessible items that have the clothing security already removed.
Or, you can leave the Checkpoint tags on, protecting your merchandise from this easy access, and run the risk of irritating the customer who is expecting a smooth and quick pick-up process?
If you have a secured location to keep the merchandise form these orders, then you might want to consider removing the clothing security tags ahead of time. Some stores have access to a locked cage or other secured area to store these orders. This secured area would serve the same purpose as the tags. It provides a way to keep your customers happy while you keep your merchandise secure.

Not Just Anyone- Background Check Experts

It used to be pretty simple. All you had to do was go to any number of websites for your background checks. Most of these websites were not really background check experts, as they claimed to be. It was slowly discovered that there were issues with the accuracy of the credit report. As more job seekers were denied employment due to these inaccuracies, it eventually turned into a legal issue.
You see, employers were relying on bad information to make decisions. Job seekers had little recourse, as these unsanctioned websites were unwilling to correct the issues or to work to resolve them between the employer and job seeker.
The end result is that legislation was passed to protect both parties. By limiting the companies who could give a report to an employer, quality standards were put into place. Only legitimate background check experts could conduct background checks. The employers are now guaranteed to have more accurate information. Job seekers are given an opportunity to correct any incorrect information found on a report and then have that information passed back to the employer.
Job seekers must also give permission to have this pre employment screening conducted. This serves a two-fold purpose: job seekers must be aware of the checks to be conducted, and therefore have an opportunity to be honest and forthcoming about any potential information that will be discovered.
Now that only certified Credit Reporting Agencies can conduct background checks, it is easier to trust the information that is presented in order to make sound hiring decisions.

How to Kite a Check- Internal Theft

When an employee needs to supplement their income between paychecks years ago, they would often float or kite a check. They didn’t really think of it as a form of internal theft because these employees viewed it as a loan of sorts.
Here’s how it worked.
An employee would write a check and get cash. They would not have enough money in their bank account to cover the dollar amount of the check. So the cash they got from the check would get deposited into their account.
Deposits would post faster than it would take the check to clear, however, they still needed to cover the bad check they had written.
They would write a second check and get cash. Then they would deposit that cash into their accounts. This cash would be enough to cover the first check, but not the second. So they would have to do it again, and again…
This would be a way to supplement their account in between paychecks. Once they had their paycheck deposited, the paycheck would cover the bad checks that had been written.
It is rare that we see employee theft investigations for bad checks these days.
What we do see is the same process with deposits. Cash is taken out of a deposit and cash from the next day’s deposit covers it up. They will take the money out of each deposit until they can make up the difference with their paychecks.
Generally we figure out the internal theft because something happens to break the cycle. If an employee falls ill or quits, the money to cover the previous day’s loan is not there and the money shows up missing.

Return Fraud With The Tags- Alpha Shark Tags

I had an employee who was going to start a new job with a different company. She needed business attire but didn’t have the money to completely replace her entire wardrobe. So she came up with a plan to save money and have the clothes she needed. It wasn’t wardrobing, but it was still return fraud.
She started to buy the clothes from our store with her employee discount. They had the regular EAS tags and the Alpha Shark tags. At the purchase, the EAS tags came off, and the Alpha Shark tags stayed on. This was the normal checkout procedure.
Later she would come back to the store with the empty shopping bag. She would walk around the store and put identical items of the clothes she purchased into the bag and then return them with her receipt.
The returns employee never thought otherwise because she had a receipt and the wardrobing tags were still attached. The returns associates were more concerned with wardrobing and forgot that return fraud can still happen even if the wardrobing tags are still attached to the clothing.
It wasn’t after we noticed that she was returning 100% of her purchases that we started to investigate. Sure enough it was a case of return fraud that had been overlooked because we were only focused on wardrobing retail.

Red Means Stop- Alpha Shark Tag

The Alpha Security Alpha Shark Tag is a small plastic tag that attaches to the front of a garment in a very conspicuous place. By design, these retail anti theft devices are designed to be a deterrent against customers who want to “wardrobe” an item. That means the consumer intends to buy a piece of clothing with the sole intent on wearing it once and then returning the item with a receipt for a full refund.
To prevent wardrobing, the store posts a visible return policy stating that the Alpha Shark Tag must be present and undamaged for a full refund to occur. If the customer tries to remove the tag, they will not be able to return the item without visible damage to the tag.
Additionally, an unsuspecting shoplifter might bypass such an item because they assume the tags are also designed as a retail anti theft device. Just like certain items found in nature, the red color of the Alpha Shark Tag means stop. It can prevent shoplifting because the red color can be spotted far enough away from the clothing that the shoplifter might think it is another visual deterrent.
